How GForce Transformed Its Supply Chain Into a Powerful Growth Engine

When GForce Arms launched in 2020, the mission was simple but ambitious: deliver affordable, reliable firearms with the speed and convenience customers expect from Amazon. Founded by three industry veterans in Reno, Nevada, the company quickly built a reputation for service and quality.

But with success came growing pains. In just five years, GForce expanded 10x — from a three-person startup to a coast-to-coast distributor with facilities in Nevada, New York, and Texas. Scaling operations while keeping costs low, staying compliant, and ensuring rapid delivery nationwide became the critical challenge.

Growing Pains That Demanded Change

By late 2020, GForce’s single 7,000 sq. ft. facility in Reno was buckling under demand. What started as an efficient hub quickly became a choke point.

  • Escalating transportation spend. Air‑freight rates spiked during pandemic peaks, eroding margins and forcing price increases that clashed with the “affordable” brand promise.
  • Capacity and space constraints. The original 7,000 sq ft warehouse could not hold enough inbound inventory to meet demand spikes, leading to backorders and lost sales.
  • Geographic imbalance. All shipments routed through Nevada meant 5‑ to 7‑day ground transit to Eastern distributors—unacceptable for customers who expected two‑day delivery.
  • Volatile demand. Seasonal surges (fall hunting season, holiday promos) strained carrier capacity and left GForce with no scalable plan for overflow.

It was clear to GForce COO, Jared Woods, that the company needed more than stopgap fixes. The company needed a partner to re-engineer its supply chain for speed, scale, and compliance — and they found that partner at Legacy SCS.

Legacy’s first priority was flipping GForce’s cost structure and delivery promise from a liability into an advantage. The inbound freight strategy was completely redesigned: shifting from air-heavy shipments to ocean-first. In 2021, 91 shipments moved by air and just 3 by ocean. By  2024, that ratio had reversed: 74 by ocean and only 16 by air. The payoff? Dramatically lower freight costs and a steady flow of inventory.

On the outbound side, a new three-hub network anchored in Reno, Dallas, and New York means 90% of U.S. customers now receive products within two days. Delivery speed is up. Costs are down. And GForce has the room to scale new product lines with confidence.

“Legacy turned shipping from a cost drag into a growth lever — speed, savings, security all in one,” says GForce COO Jared Woods.

Connected Intelligence: Real-Time Visibility and Compliance

For GForce, success isn’t just about fast deliveries. In a highly regulated industry, every shipment must be secure, documented, and audit-ready. Legacy embedded connected intelligence into every movement of the supply chain. Live GPS tracking, integrated digital paperwork, and a real-time dashboard put data at GForce’s fingertips — from factories in Turkey to dealer docks across the U.S.

On top of that, Legacy implemented ATF-directed warehouse protocols: hidden cameras, buddy systems for unloading, background checks, and strict carrier vetting. Every step of the process is recorded and verified, creating ironclad compliance and peace of mind. “With live visibility and iron-clad compliance baked in, I sleep at night knowing every shipment is on track and fully documented,” says Woods.

The final piece of the puzzle was designing a network that grows at GForce speed. Legacy and GForce co-built a supply chain that is elastic and modular. Warehouse expansions in Reno (16,000 sq. ft.) and Dallas (13,000 sq. ft.) erased capacity bottlenecks. A flexible service model allows for value-add capabilities like assembly and kitting, which GForce plans to expand in the U.S.

Equally important is the hands-on relationship. Regular team calls, proactive problem-solving, and a dedicated account team mean Legacy feels less like a vendor and more like an extension of GForce’s business.
